Fractional CMO: role, cost and when to hire one

By Charlotte Portelli · · 8 min read

A fractional CMO is a senior marketing leader who works for your company a few days a month, over time. It is one of the most effective answers to a common dilemma: needing senior marketing leadership without being ready for a full-time hire.

What a fractional CMO does

  • Sets the direction: positioning, priority segments, a 6- and 12-month marketing plan.
  • Builds the structure: team organisation, agencies and freelancers, processes and tools (CRM, automation, reporting).
  • Manages performance: KPIs, budget, channel trade-offs, reporting to the leadership team.
  • Develops the team, and prepares the hire of a full-time CMO when the time comes.

The difference with a consultant fits in one sentence: a consultant advises, a fractional CMO leads and is accountable for results.

When to bring one in

Typical situations: an SME whose marketing relies on junior staff with no leadership; a scale-up before or after a fundraise; a product or market launch; bringing AI into marketing and customer relations; or a marketing director leaving, while you recruit.

How much does it cost?

Day rates depend on experience and market. For an SME, a typical engagement ranges from two to six days a month, which costs far less than a full-time executive hire, with no recruitment delay.

Fractional or interim?

Fractional is part-time and ongoing. Interim is full time for a defined period, often three to nine months, to get through a critical stage.

How to choose

  1. Executive committee experience: trade-offs, budgets, accountability.
  2. Knowledge of your model: subscription, marketplace, B2B, consumer, international.
  3. A data and product culture, increasingly including AI.
  4. Evidence: measured, verifiable results.

I spent eight years on the executive committee of Daryl Social Software, publisher of Easyflirt, where revenue grew from €8M to €25M. I now bring that experience to SMEs and scale-ups, fractional or interim.
